CODPilot

COD Verify · Shopify app for COD markets

Every RTO is paid for twice.

Freight out. Freight back. And your stock sitting in a van for three weeks in between — on an order that never earned you a rupee. CODPilot exists to close the points where a Cash on Delivery order turns into a return. COD Verify, the first app, covers all five of them today.

What your customer sees. The order nobody answers is the order that comes back — so unanswered ones stop before you pay for shipping.

Where RTO comes from

A return is not one failure at the end. It is five separate ones, spread across the days between a customer tapping Buy and a courier knocking — and each is stopped by something different. Here they are in the order they happen, with what closes each.

Freight out

You paid a courier to carry it to a door that turned it away.

Freight back

You paid again for the same parcel to make the same trip in reverse.

Stock

Two to three weeks in transit, unsellable, on a bestseller you were short of anyway.

Handling

Packing, the QC check when it returns, restocking, and the working capital tied up the whole time.

What one return costs you. None of it is recoverable, and all of it was spent on an order that was never going to complete.

  1. At checkout

The order you should never have taken as COD.

Some PIN codes return more than they keep. Some carts are too big to hand to a courier on trust. Some customers have three returns already behind them. Accepting those as Cash on Delivery is choosing the RTO before the order even exists.

COD rulesHide Cash on Delivery by PIN code, cart value, product or customer tag. The carts that come back most often never get offered it, so the choice at checkout is prepaid or nothing.

  2. Minutes after checkout

The order nobody meant to place.

A wrong number, a duplicate tap, a child with a phone, a competitor. A COD order costs the person placing it nothing, and costs nothing to walk away from — which is the entire reason fake ones exist.

WhatsApp confirmationEvery COD order gets a message with the order, the amount and a one-tap confirm button. Real customers confirm within minutes. Nobody confirms a fake one.

  3. The same hour

The customer who would have paid online, if asked.

Plenty of COD buyers were never committed to cash — it was the default that took the fewest taps at checkout. A prepaid order cannot come back as an RTO loss, because the money is already yours.

COD to prepaid conversionOffer a small discount to pay online right after checkout. The discount costs a fraction of a failed delivery.

Advance paymentsOr ask for a deposit up front and the balance on delivery. Fake orders don't pay deposits; real customers barely notice.

  4. Before dispatch

The unconfirmed order you shipped anyway.

Silence after two messages is an answer. Shipping it regardless means paying forward freight to find that out, then paying return freight to be told the same thing again three weeks later.

Reminders, then auto-cancelUnanswered orders get a reminder, then can be cancelled and restocked before you have paid a courier anything. An order that has been paid, converted or confirmed is never cancelled — that is re-checked at the moment of cancellation, not when it was scheduled.

  5. On delivery day

Nobody home, and no cash in the house.

The most avoidable RTO there is. The customer wanted the parcel — they were at work, or the courier rang a number they no longer use, or nobody had ₹2,340 in cash on a Tuesday afternoon.

Order & delivery updatesConfirmed, shipped, out for delivery, delivered — over WhatsApp with SMS fallback. The out-for-delivery message is the one that earns its keep: it says the parcel arrives today, and to keep cash ready.

Questions merchants ask

How much RTO will this actually remove?

We don't publish a number, and you should be suspicious of anyone who does. The honest answer depends entirely on your current mix — a store whose RTO is mostly fake orders gets a very different result from one whose RTO is mostly failed delivery attempts, and neither of them looks like the average in someone's case study. What we can tell you is the mechanism: unconfirmed orders never get shipped, risky PIN codes never see COD offered, a prepaid order can't come back unpaid, and a customer who knows the parcel arrives today keeps cash ready. Run it for a month against your own baseline. That number is the only one worth anything.

Do I need a WhatsApp Business API account?

Yes, and COD Verify works with whichever provider you choose — Interakt, Gupshup, MSG91, Twilio, or Meta's Cloud API directly. If you already have one, connecting takes about two minutes. If you don't, Interakt and Gupshup will get you approved in a day or so.

What does it cost to send messages?

Messages are billed separately from the plan, at cost plus a small margin — from ₹0.90 per WhatsApp message in India and $0.02–0.03 in the US. Paid plans discount every message by 15% or 35%. On Enterprise you can plug in your own SMS gateway and pay your provider directly.

Will this cancel real orders by mistake?

Auto-cancellation is off by default, and when you switch it on you choose the window. An order is never cancelled if it has been paid, converted to prepaid, or confirmed by the customer — those states are re-checked at the moment of cancellation, not when it was scheduled.

Does it work with my theme?

Yes. COD Verify doesn't touch your theme. It works from Shopify's order webhooks and, for COD rules at checkout, a Shopify Function — so there's nothing to install into your storefront and nothing that breaks when you change themes.

What happens if a customer replies STOP?

They're opted out on that channel immediately and permanently for your store. This is a legal requirement in most markets, and ignoring it is the fastest way to lose your WhatsApp sender rating.

What do I get on the Free plan?

COD rules, permanently: show or hide Cash on Delivery by PIN code, cart value, product or customer tag, with no limit on how many rules you write. That is the half of the product that stops a bad COD order from being placed at all, and it runs inside Shopify's checkout rather than over a messaging provider — which is exactly why we can give it away and not put a clock on it. Everything that sends a message — verification, order and delivery updates, cart recovery, payment requests — starts on Professional, with a 7-day trial so you can run it against real orders before paying.

Every unconfirmed COD order is a shipping bill you might eat.
